We're Iron Gold.
Most consulting firms open with a story. The founders met at business school. They wanted to "reimagine" something. There's a tagline about "unlocking potential" and a photo of the leadership team in matching quarter-zips.
That isn't this.
Iron Gold Consulting opens with a number: the dollar return we'll defend, in writing, for every operator we work with. Every engagement is structured to return its full fee inside one quarter. If it doesn't, we keep working until it does. That sentence does more selling than any brochure we could ever print — because it isn't marketing. It's the operating model.
This is our first post. So instead of telling you who we are, we'll show you the code we operate on.
What We Actually Do
Iron Gold builds AI-first systems for small businesses that are tired of solving every growth problem with another hire.
We work primarily with construction, trades, and B2B services operators in the $2M–$30M revenue band — the operators who have outgrown their tool stack, are scaling on payroll, and can feel the margin trending the wrong direction even while revenue climbs.
We do three things, in this order:
1. Strategy Sprints. One focused week. We map the workflows, rank the leverage, model the dollar return, and ship the build plan for the first system. Fixed fee. The Sprint is how every engagement starts.
2. System builds. We ship the first agent or automation in six to ten weeks — not a pilot, not a prototype, an actual piece of business infrastructure that runs in production every day. One workflow. One measurable outcome. One named operator on your team who runs it.
3. Fractional AI Advisor. Monthly retainer. We sit in your ops review, ship the next system every quarter, and kill the workflows that stopped earning their keep. We do not bill by the hour, because we don't believe the hour is the right unit of value.
That's the whole offer. No "transformation engagements." No twelve-month roadmaps. No deck-ware. Systems that move cash, shipped on a timeline that respects how small business actually works.
Why We Exist
The honest version of why this firm exists is short.
The traditional consulting model is broken for the operator who has to make payroll on Friday. It optimizes for hours billed, decks delivered, and frameworks named after the firm. It does not optimize for cash in your account by next quarter. Most SMB owners I've sat down with have already paid a six-figure fee for a "strategy engagement" that left them with a binder and no system.
The AI moment makes that gap worse, not better. Every consulting firm now has an "AI practice." Most of them are pitching the same SMB owner a multi-quarter "AI transformation roadmap" that costs more than the owner's annual marketing budget and produces nothing that goes into production.
The operator doesn't need another roadmap. The operator needs the first agent, shipped, paying for itself by next quarter. That's the gap Iron Gold was built to close.
The Code We Operate On
Every firm has an implicit code. We made ours explicit so the team — and the market — can hold us to it.
1. ROI is the only metric that matters.
We define the dollar return up front. We write it into the engagement. If we miss it, we don't bill the next invoice. We keep working until the number lands.
2. Ship, don't strategize.
A great strategy that doesn't reach production loses to a mediocre system that does. We bias every decision toward shipping. The first agent in production teaches us more than six months of planning ever will.
3. Systems beat headcount.
Every recurring workflow has two costs: the dollars you pay today, and the compounding leverage you forfeit by paying them. We replace the second cost with a system. Then we redirect the first one.
4. Narrow beats wide.
We do not work with everyone. We work with construction, trades, and B2B services operators who can name a specific number that's holding them back. If we aren't the obvious right call for an operator, we say so and refer them out. The niche is the point.
5. The operator owns the operation.
We will not build a system you can't run. Every engagement names one operator on your team who owns the system from day one. We tune it with them, hand it off cleanly, and stay close enough to defend the ROI. The system stays yours.
Those are the five. They're written down. They're posted in the workspace. The team is held to them. So is the founder.
Who We're Built For
Three operator profiles. If you're one of these, we'll be useful. If you're not, we'll say so.
The Specialty Contractor ($5M–$30M). Sealants, mechanical, electrical, concrete, roofing — any specialty trade running on bid work or service contracts. Senior estimators drowning in PDFs. A coordinator role that keeps multiplying. The owner working sixty hours a week because every handoff routes through their inbox.
The B2B Services Founder ($2M–$10M). Consulting firms, agencies, professional services. Inbound leads landing in three different inboxes. Follow-up that depends on the founder remembering. Pipeline visibility that lives on a whiteboard. The next hire about to be a sales coordinator the firm can't quite justify.
The Operating Owner Inside a Bigger SMB ($10M–$50M). Already past the founder-as-bottleneck stage. Now running a team that's growing payroll faster than revenue. Looking for the operating model shift that lets the next $10M of growth happen without proportional headcount.
If you don't see yourself on that list, we may not be the right firm. We'd rather tell you that now than nine weeks into an engagement.
How an Engagement Actually Runs
For the operators who are still reading, here is what working with us actually looks like.
Week 0 — Diagnostic call. Thirty minutes. No deck. We ask three questions: what's the math holding you back, who owns the workflow that's leaking, and what would a 10x return on a $25K engagement look like in your business? If the math works on the call, we send a Sprint proposal that day.
Weeks 1 — The Sprint. One focused week on your operation. Workflow mapping. Time tracking. Bid log or pipeline audit. ROI modeling on the top three candidate systems. Build plan for the first one. Fixed fee. Deliverable is a one-page plan and a signed scope for the first build.
Weeks 2–10 — The Build. Six to ten weeks shipping the first system. Eval harness from week one. Named operator from week one. Production deployment by the end of the engagement. We do not exit until the system is operating and the ROI math is tracking.
Quarter 2 onward — Fractional Advisory. Monthly retainer. We sit in your ops review, ship the next system every quarter, and tune the existing ones. You can cancel any month. We've never had a client cancel inside the first year.
That's it. That's the whole arc.
What Happens Next
If you've read this far, one of three things is true:
You're an operator with a specific number that's been bothering you. Book the Sprint. We'll either prove the ROI on the call or tell you we're not the right firm.
You're curious about the AI moment but not sure where to start. Read the four ROI posts we've written about the workflows where this actually pays back. They're on the blog. Each one ends with the same call.
You're a peer or a competitor and you just wanted to see what we sound like. Hopefully blunt enough to be useful. The code is real. We'd rather raise the floor of the category than protect a moat that doesn't matter.
Iron Gold exists for one reason: to make AI return real dollars for the operators who don't have time to waste on theory. If that's the firm you've been waiting for, we should talk.
Forged for ROI. Built to Ship.
The AI Strategy Sprint is one focused week where Iron Gold maps your operation, ranks the leverage, and ships the build plan for the first system. Fixed fee. Returns inside one quarter. Or we keep working.
